Cause of problem found but WHY??!!

Hey again all,

I'll try to keep it as short as possible, please bear with me, the frustration is hectic!!

Jeep2.5TD ZJ 1998 - Bent all pushrods and died on motorway
Pulled head to replace lifters / rods / rocker arms.
Found camshaft 'slipping'.
Pulled Timing cover to find Vac pump mounting plate split into 3 and a half chomped Crankshaft gear (see pics).

Does anyone out there have any suggestions as to the cause of this? I can't say that I have ever come across this before.

Also having gone this far with it and spent near on £2K over the past 2 years on it, is it worth fixing at all or is this just going eat more holes into my pocket? (honest opinions please)

If the woodruffe keys are all present & correct? all there slots tight & not even the slightest bit of key missing your gonna have to dig deeper & strip the lot! get the crank, pistons & cam out!
I have once seen something similar on a VM in an old Rangie, one of the cam bearings nipped up & smashed the timing gears, I like you was at a loss as to what caused it till I got it in bits, it looked like it had barely nipped but had done enough to wreck it! When I priced everything up in parts & machining it wasn't viable to repair it, the customer sourced a used VM & I still see it knocking about round here, must be 10 years later!
My advice would be just pull it & replace it as the cheapest quickest option!

Another random question if I may.....

Managed to find a replacement engine, I think, but its a VM 2.5TDI from a 1999 model, will this just bolt into mine being a 98? Whats the difference between 2.5TD and TDI or are they the same thing?

The two engines should be the same and exchangeable. The ECU could be different, but you will find out.
What are the engine numbers? Stamped on the side of the block and could be VM45B23456 or something the like.
Regular change of oil and oil filter is very important on these engines.

looks like the engine sized at the point where the gear teeth are stripped off, could haved dropped a valve or a bearing has sized up?

2k would have bought a lot of upgrades for the petrol version.

stop fogging a dead horse with the vm engine and buy a petrol or the merc diesel lump GC

Maybe not, but having done and spent the same amount keeping a vm diesel cherokee running, plus another vast amount for another engine that wouldnt fit (Rover VM supplied) it is an honest approach to having a reliable motor to enjoy. It is hard to make a sensible decision of head in the sand constantly repairing a marine derived engine rather than accepting changing to a better diesel or petrol lump could be more financially beneficial.

Yes 4ltrs do have their own inherit problems but the parts and prices are slightly cheaper and more readily available.

As to a reason for the bent push rod, the VM hydraulic lifters do go sticky if the oil is bad resulting in a pushrod being able to float. Normally the rod just falls to the side leaving the jeep running on 3 cylinders. Or it will jump the other way causing it to end up bent as the OP has mentioned. The stripping of drive gears indicates a more serious lockup in the engine possibly a floating piece of metal becomming trapped in the meshing of some toothed gears. Drop the sump and see what metal is in there

Happy to report that I found a swap out lump on the flea with a quarter of the mileage -She lives again - On her last life - If she dies again, she'll get squashed into a cube. Thanks for all input, greatly appreciated.

She was  off the road about a month in total, a week of which was waiting for the delivery, very happy indeed:) had over 120k on the lump that came out and 36k on the one that went in. £300 all in job done:)
